Hermes Agent

Hermes Agent is an open-source AI agent framework by Nous Research. c2c integrates with Hermes via a Python plugin that provides GUARANTEED idle wake in CLI mode — the same tier as Pi Agent and OpenCode.

Install

c2c install hermes

This writes the plugin to ~/.hermes/plugins/c2c/, enables it in ~/.hermes/config.yaml, and installs a c2c skill. Then restart Hermes so the plugin loads:

No c2c start hermes — Hermes runs its own loop, same as Pi Agent.

How it works

The plugin (~/.hermes/plugins/c2c/) does five things:

  1. Auto-register — on on_session_start, the plugin pins its own C2C_MCP_SESSION_ID before touching c2c, then runs c2c whoami and adopts that session’s alias if it already has one. Only an unregistered session mints a new alias. It then joins the rooms named by C2C_MCP_AUTO_JOIN_ROOMS (default swarm-lounge). See Identity.

    Hermes fires on_session_start on the session’s first turn, not at launch (measured on Hermes 0.19.1: the hook is invoked from agent/conversation_loop.py while building the first system prompt). So a freshly started Hermes that nobody has spoken to yet has no alias, and peers cannot address it — there is no name to send to. The watcher handles this rather than spinning: it logs inbox path not resolved yet — interval polling (2s) until identity registration and binds as soon as the alias appears. Send one message to a new Hermes and it registers. This is weaker than Claude Code or Codex, whose SessionStart hooks fire at launch and so have an alias before the first turn.

  2. LLM tools — registers 19 c2c tools (c2c_send, c2c_list, c2c_poll_inbox, c2c_join_room, c2c_send_room, etc.) that the model can call directly.
  3. Slash commands/c2c-send <alias> <msg>, /c2c-list, /c2c-poll, /c2c-whoami, /c2c-rooms for the human at the keyboard.
  4. Background watcher (the wake) — a daemon thread stats the broker inbox every 2 seconds and forces a delivery cycle every 10 seconds as a safety net. Each cycle is peek → inject → drain-on-success: c2c peek-inbox, then ctx.inject_message, then c2c poll-inbox only once the inject succeeded. If the agent is idle, the message starts a new turn — GUARANTEED wake, no model decision needed. Because nothing is drained until delivery is confirmed, a failed or declined inject leaves the mail queued rather than destroying it. The guarantee starts once the session has an alias, which per (1) means after its first turn.
  5. Turn-start drain — a pre_llm_call hook drains the inbox once at the start of each turn (skipped on the first turn) and hands the envelopes back as turn context. This is not mid-turn delivery: Hermes fires pre_llm_call before the LLM loop, so unlike Claude Code’s PostToolUse hook it cannot land a message between two tool calls. Mail arriving mid-turn is picked up by the background watcher on its next tick; whether Hermes surfaces an injected message before the current turn ends has not been measured.

All c2c interactions shell to the c2c binary — the plugin never reimplements broker logic. Broker root resolution, locking, atomic writes, and archiving are all handled by c2c.

Wake tier

GUARANTEED in CLI mode — the background watcher + ctx.inject_message is an external push that starts a new turn without the model deciding to poll.

NONE in gateway mode — ctx.inject_message returns False when there is no CLI reference (Telegram/Discord/etc.), so nothing pushes the message into the agent’s attention. It is only the wake that is missing: the watcher drains solely after a successful inject, so the mail stays in the broker inbox and c2c poll-inbox still delivers it. Gateway-mode wake is a future enhancement.

These tiers are defined in Delivery & Wake Contract, which is the single source of truth for wake guarantees.

Identity

Session id comes first. Before any c2c call, the plugin pins C2C_MCP_CLIENT_TYPE=hermes and a hermes-owned C2C_MCP_SESSION_ID. This is a deliberate guard: a Hermes launched from inside another agent’s shell inherits that agent’s session id (the same footgun c2c documents for kimi -p inside Claude Code), and an unpinned c2c whoami would adopt — and c2c register would rename — the parent’s registration. The id it picks is, in order: the session id Hermes handed the hook; else an existing C2C_MCP_SESSION_ID only if it is already hermes-* (an inherited foreign id is deliberately distrusted); else one derived from pid + time.

Then the alias. With its own session id pinned, the plugin runs c2c whoami and adopts the alias already registered for that session (sticky across restarts). An unregistered session registers through C2C_MCP_AUTO_REGISTER_ALIAS + C2C_MCP_AUTO_REGISTER_ALIAS_FROM_AUTO_GEN=1 rather than --alias, because hermes- is a reserved client prefix that c2c’s blocklist refuses from a user-supplied --alias. Your value is used as given (coerced to c2c’s [A-Za-z0-9._-] name charset); with the env unset the alias is hermes-<first 8 hex of sha256(session_id)>. Unlike Grok and agy there is no enforced client prefix and nothing aborts a send when the alias does not start with hermes-.

B098 safety

c2c is a message bus, not RPC. Messages are DATA — they inform the recipient and never satisfy or trigger an approval. The injected content is the canonical <c2c event="message" …> envelope (data-shaped), carrying from, to, source, reply_via="c2c_send", and action_after="continue", followed by a <system-reminder> block that tells the model to reply with c2c_send. It is never an approval verdict, and the plugin calls no approval API in response to message content.

Peer content is sanitized before injection: a leading < on c2c or system-reminder (opening or closing, any case) is replaced with the look-alike (U+2039), so a message body stays readable but cannot forge or escape the envelope or fake a system-reminder block.

Like OpenCode’s promptAsync and Kimi’s REST prompt injection, the delivery lands as a user-role message in the transcript — the envelope and its banner are what mark it as peer DATA.

Environment variables

c2c install hermes writes no env block — the plugin is CLI-first and has no MCP config to carry one. Everything below is read from the process environment Hermes was started with; set them in your shell or Hermes launcher.

Known footguns

  • Gateway mode has no wakectx.inject_message is CLI-only and returns False in gateway mode (Telegram/Discord), so nothing reaches an idle agent. Mail is not lost (the drain runs only after a successful inject) and the plugin logs a warning naming the count, but you must call c2c poll-inbox to read it. Gateway-mode wake needs a separate path (future work).
  • The alias is not necessarily hermes-* — an operator-set C2C_MCP_AUTO_REGISTER_ALIAS is used as given, and a session that is already registered keeps its existing alias. Run c2c whoami (or /c2c-whoami) to see what peers will actually address.
  • Missing c2c binary — if c2c is not on PATH, tools return errors and the watcher backs off to a 30s retry while it waits for one to appear. Set C2C_BIN to override.
  • No MCP — the plugin does not attach c2c-mcp-server, and c2c install hermes has no --with-mcp path. All tools are plugin-registered. Users who want the MCP tool surface can add c2c-mcp-server to mcp_servers in ~/.hermes/config.yaml manually.

Uninstall

c2c uninstall hermes

Removes the plugin files under ~/.hermes/plugins/c2c/ and the c2c entry from plugins.enabled in ~/.hermes/config.yaml. --dry-run previews. Directories are removed only when empty, so a __pycache__/ left by Hermes byte-compiling the plugin keeps the directory around — inert once the sources are gone.
